Tom, let us use evidence-based status today. Please start with completed deliverables, then active work, risks and decisions needed.

Completed items are the approved station workflow, architecture review record and camera-layout drawing. The line-side prototype has also passed its internal workflow test.

What is actively in progress?

The model team is reviewing boundary samples for the first target. The software team is building the interface simulator, and the implementation engineer is updating the site-readiness checklist.

Which of those items is at risk?

Boundary-sample confirmation is one business day behind the original plan. The impact is currently limited to a delay in finalising the acceptance set; baseline development and the second target continue.

Who owns that confirmation, and when do we need a decision?

Your process owner has the three open cases. We need the decision before Thursday's model review to protect the current site-test window.

I will follow up today. What is the second dependency?

The PLC interface sheet includes protocol and tags, but ownership, update timing and safe behaviour for a missing signal are still open. Those fields are required before a real-controller test.

Does the missing information stop the software team today?

No. They can complete the simulator and negative test cases with assumptions clearly marked. The real-controller connection remains on hold until the controls owner approves the sheet.

Are there any site-readiness concerns?

Power and mounting space are confirmed. Network access and the temporary camera-work permit are still being processed. Neither is late yet, but both have decision dates on the action log.

Can you still give a forecast for the site test?

The planned week remains achievable if sample confirmation arrives by Thursday and the interface sheet is approved before the integration review. We will reassess immediately after those two points rather than giving a false exact date today.

What will be ready for the next weekly review?

We plan to close the boundary cases, complete the simulator test, publish the updated site checklist and present the open-interface test plan. Each result will have a link to its evidence.

And what decision will that enable?

It will enable a go/no-go decision for on-site integration. I will issue the written update today with one owner, one due date and one next action for every open item.

Agreed. Each task will have a due date, while each dependency will show the latest decision deadline that protects the current milestone. That will make escalation timing clearer.

How will the status change if the sample labels arrive on time but the interface sheet does not?

The model acceptance preparation can continue, and the site visit may still cover camera, workflow and offline simulator checks. Real-controller integration would remain on hold and move to a later approved window.

So the entire visit would not necessarily be cancelled?

Correct. We should separate the visit objectives and make a proceed-or-hold decision for each. However, we must confirm that the remaining activities still justify the visit and do not create confusion at the station.

There is also a request to add another product variant. Is that part of the current milestone?

No, it is a change request. We should assess additional samples, workflow rules, test effort and schedule impact before approving it. Until then, the current baseline and acceptance scope stay unchanged.

Can the team analyse the request without delaying current work?

We can perform an initial impact review, but any development commitment needs resource approval. I will keep the change request in a separate section so it is not mistaken for an existing delivery obligation.

What evidence will you use when you mark a milestone complete?

The update will link to an approved document, reviewed test record or signed decision, depending on the milestone. A meeting statement alone does not change the status unless the required evidence is captured.

How should we report an item that is technically complete but waiting for customer approval?

Mark the technical work as complete and the approval as a separate open dependency. Combining them into one vague status would hide who needs to act and what remains before the milestone closes.

If both main dependencies miss their deadlines, what forecast will you provide?

I will not simply move the date by the same number of days. We will review resource availability, test-window access and task sequence, then provide a revised range with stated assumptions and the earliest credible decision point.

That approach is easier to explain to management than a changing percentage or an unexplained date.

That is the goal. A useful progress update shows evidence, uncertainty and ownership together. It should help the team make the next decision, not merely make the project look busy.
